Behind Every Successful Transformation in Retail is a Brilliant Leader

Technology, AI and geopolitical uncertainty continue to reshape retail, but leadership, culture and talent determine whether organizations adapt successfully.

According to NVIDIA’s recent study, 91% of retailers are now actively deploying or assessing AI in their operations. Yet, despite this substantial adoption, research suggests that only 30% of transformation programs fully succeed. Technology adoption alone does not guarantee transformation success. More often, it comes down to leadership, culture and an organization's ability to bring people through change.

As part of our Leading Through Uncertainty series, Jane Dessar joined Chania Stempowski to discuss the latest leadership and talent trends in retail.

The discussion explored:

  • How retail leaders build resilient organizations.
  • Why successful transformation depends on leadership.
  • What boards should look for in leaders.

The change management blind spot across retail

Global retail leaders are facing multiple interconnected challenges across customer demand, supply chains, geopolitics and economic conditions.

Many organizations still approach digital transformation as a technology challenge. The most effective boards recognize that success depends as much on leadership, succession and culture as it does on technology.

This places a premium on leaders who can bring people with them. The differentiator is how leaders interpret the vast amount of information available, communicate decisions and secure commitment to change. Many of the most effective retail leaders build trust and commitment across their organizations.

AI will not replace retail leaders, but retail leaders who do not use AI will likely be replaced by those who do.

The strongest leaders we work with understand their own limitations and build teams that complement them. That makes succession planning for future disruption a critical board priority.

Leaders set the emotional tone for an organization. Confidence, clarity and direction help teams remain focused even when outcomes remain uncertain.

What boards should look for in future retail leaders

The four distinct capabilities are:

  1. Judgment. The ability to exercise judgment remains critical. As data volumes increase, leaders need to distinguish between information and insight.
  2. Relationships. Relationships remain a competitive advantage. Successful leaders build strong internal networks while maintaining close connections with customers, suppliers and external stakeholders.
  3. Curiosity. Leaders need to remain connected to emerging technologies, changing customer behavior and new business models.
  4. Vision. Retail leaders increasingly need to plan across multiple scenarios rather than rely on a single forecast. The ability to create clarity and direction despite uncertain outcomes is becoming a defining leadership capability.

For boards, transformation requires a shift in mindset. As disruption is no longer a temporary condition to manage through, investing in leadership talent may prove to be the most durable source of competitive advantage.

What leadership skills are most important for retail leaders today?

Successful retail leaders combine judgment, relationship-building, curiosity and vision. As AI, economic uncertainty and changing consumer expectations continue to reshape the sector, leaders must be able to interpret complex information, build trust, adapt to change and create clear direction for their organizations.

Why do so many retail transformation programs fail?

Many retail transformation programs focus heavily on technology while underestimating the importance of leadership, culture and change management. Successful transformation depends on leaders who can engage employees, communicate clearly and build commitment to change across the organization.

How is AI changing leadership in the retail sector?

AI is helping retailers improve decision-making, customer experience and operational efficiency. However, AI does not replace leadership. The most effective retail leaders use AI to enhance their judgment while continuing to provide vision, direction and human connection across their organizations.

What should boards look for when hiring future retail leaders?

Boards should prioritise leaders who can navigate uncertainty, lead digital transformation, build resilient teams and develop strong succession pipelines. The ability to balance data-driven decision-making with emotional intelligence and stakeholder engagement is becoming increasingly valuable.

How can retail organizations become more resilient during uncertainty?

Resilient retail organizations focus on leadership, culture and adaptability. They invest in talent, encourage continuous learning, plan for multiple future scenarios, and empower leaders to make informed decisions even when outcomes are uncertain.

Why is succession planning becoming a board-level priority?

Retail disruption is no longer a short-term challenge. Effective succession planning ensures organisations have future-ready leaders with the skills to respond to technological change, shifting consumer behaviour, geopolitical uncertainty and evolving business models.

Will AI replace retail leaders?

No. AI can improve analysis and automate tasks, but leadership still requires judgment, communication, relationship-building and strategic vision. The greater risk is that retail leaders who fail to adopt AI may be outperformed by competitors who embrace it effectively.
